How Zara Took Over The Industry Using Fast Fashion

Today, we’re going to look at the history of Zara, its parent company Inditex, and the fashion industry in general, to see how it became possible to create such a high churn rate in the fashion industry. An average American will throw away 77 pounds of clothing every year. And that’s true across the majority of the western world. That is two suitcases of clothes, just dumped. Zara’s first store opened in 1975, in a city called A Coruna in northern Spain. Owners Amancio Ortega and Rosalia Mera had wanted to name it after a favorite Greek film called Zorba the Greek, but a bar on their street had already beat them to the punch, so they settled for Zara, since they had already had the letters made for the sign. Inditex was set up in 1985 as holding company for Zara and the manufacturing plants. They went on to set up and take-over many other high-street brands that follow Zara’s format; such as Pull and Bear, Bershka and Stradivarius. They now have over 6000 stores globally. Zara’s early business model was to create similar copies to high end lines but at an affordable price. But one of the richest men in the world has made his fortune through the most traditional business you can think about - selling clothes. In fact, in the summer of 2017, the shares of his company soared and for a couple of hours and he held the title of the richest man in the world. But Gates claimed back his position later on the same day. Without any formal education except for the first few years in school, he has built the largest clothing company in the entire world. It all started in Spain. Back then child labor was normal. So Amancio left school at the age of 13 to start working as a delivery boy in a local shirtmaker shop. Where he learned to make clothes by hand. He loved his job and started excelling at it, so much that by the time he was 24, he was appointed as a manager. Not bad for the 1960s, right? Ortega realized that only the wealthy residents could afford their clothes so he started working on his own designs that are more affordable. He started producing pretty similar designs but at a much lower cost targeting the rest of the residents. His strategy work out and he successfully sold all of his designs and used the earnings to open his first factory in 1963 Finally, in 1975, he decided to establish his own brand and named Zara. Zara’s strategy was absolutely simple, sell quality products for a reasonable price so that everyone could afford them. This strategy seems so obvious, why others didn't use it. When Ortega was working in that shirtmaker store. He realized that how the cost of the garments significantly increase when they move from designers to factories to stores. He learned the importance of delivering products directly to consumers without third-party distributors. So Zara started doing everything by itself. This reducing the cost But Ortego’s ambitions didn't stop there, it was time to go international. He established his first store outside Spanish borders in Portugal, in 1988. And a year later In New York. And since then the company has been unstoppable. Ortega realized he can't target all the segments of the market through Zara. So he acquired many different brands such as Pull&Bear, Bershka, Massimo Dutti and so on. And formed them all under a holding company - Inditex. But Zara is the biggest of them, it accounts for over 60% of total sales. Unlike other brands, Zara didn't waste money on advertisements. It knew that as long as there are quality clothes for affordable prices, people are going to buy them, so they kept opening new stores instead. By the year 2000, Zara had stores all around North America and Europe. So it was time to invade Asia and the rest of the world. Inditex has over 7000 stores now. What also sets them apart is that, since everything is done in-house. Zara can design a product and get them into stores in less 2 weeks compare to 6 month which is industry average. Ortega followed just in time production strategy. That means they made their supply chain so effective that they could supply their stores in less than 48 hours. Which means, they don't need to order more than they need and if something is selling too good. They know that they can have it back on the shelves in 48 hours. That provided Zara with absolutely unique advantage. This incredible success story started with a 13-year-old kid who simply had a dream and didn't have any formal education. This model relies on quality sales data and observational research. Zara's store managers are pivotal in this process. Store managers interact with clients every day and know what the consumer wants, and products are created with maximum speed. Step 1: The commercial team works with designers to develop products. Step 2: New styles are prototyped in just 5 days. Step 3: 60% of the manufacturing happens locally to speed up the process. Once shipped to the logistics center in Zaragoza (Spain), the products are trucked to a nearby airport and flown all over the world in less than 24h. And off they go! The whole cycle, from concept to store, takes only a month. Fashion is trend-based and brands that are able to respond quickly can achieve competitive advantage. In accounting, this is referred to as “negative working capital”. Inditex delays payment to its vendors in a way that, by the time they pay the bill, the goods have already been sold in the stores. This means that Inditex has very little money “stuck” as goods and has a healthy cash flow to finance its expansion. The scarcity model Fast-fashion is based on newness—but every style is retailed in limited supply. The average product sells out in under two months. Zara´s sales on full price account for 85%, while the industry average is between 60% to 70%. The store’s elevated layout and visual merchandising inspire a sense of exclusivity. Zara has educated its clients to know that, if they don’t buy what they like today, it will be gone tomorrow. This motivates Zara’s clients to come back more often. In a study, shoppers visited the average store once every 3 months, but Zara’s customers came back 17 times a year. High traffic in the stores makes advertising unnecessary. Why aren’t others copying the model? First, Innovation in the business model is not directly visible to competitors. Copying a business model is much harder than imitating product design. Business model innovations are in the brand’s DNA. It can be hard for any business to change who they are.

Fast fashion brand Zara is all set to begin its online sales in India, one of the world’s fastest growing ecommerce markets, beginning from October 4. This is in line with the ongoing international expansion of its integrated store model. Spanish based retailer will be selling its products throughout the country via website and mobile application. Zara has more than 2,200 stores in 93 countries and is the flagship brand of the Spanish multinational Inditex Group. The range found in all the 21 stores of Zara across eight Indian cities will be available online for selling, said Echevarria Hernandez, chief communication officer of Inditex, said in a statement. In a span of 2-4 working days, the deliveries will be made to metro cities including Mumbai, Delhi, Ahmedabad, Kolkata, Chennai, Hyderabad and Bangalore, while for the remaining areas, it will take around 5-8 working days. For effective delivery system, Zara has joined hands with Gati Ltd, Delhivery Pvt. Ltd and Blue Dart Express Ltd. The standard delivery charges for orders worth less than Rs 4,000 will be Rs 299, with exchange and return for free, the company said in a statement. For better working of the online service, Zara will work with a warehouse in Delhi with around 50 employees. Zara emerged as one of the fast growing lifestyle apparel brands in India and reported sales of Rs 842 crore in fiscal 2016, up 17 per cent over fiscal 2015. Unlike the Spanish firm, Abercrombie & Fitch (ANF.N) and Gap (GPS.N) posted dismal fourth-quarter sales last month. Inditex reacts to changing fashion trends and weather by keeping its manufacturing bases close to its distribution centre in Galicia, northern Spain. Items are designed, made and shipped to stores often in less than a month, boosting profitability. Net profit for the nine months to the end of October was up 9 percent from the year before at 2.2 billion euros (1.81 billion pound), in line with analysts’ forecasts, as garments such as velvet dresses, military blazers and mini skirts helped push Inditex sales up by 14.5 percent in local currency terms. With more than 7,200 stores in 93 markets, Inditex has shifted from multiple new store openings to setting up large flagship stores in key locations and tying in its online business instead. Apart from Zara, which makes up two thirds of sales, its brands include younger fashion chain Pull&Bear and upmarket label Massimo Dutti. Other retailers have been trying to speed up their supply chain to match Inditex but are held back by their sourcing from Asia, stretching lead times. They have also started investing in new higher-margin brands. But Inditex has matched them and has scope to expand further. Analysts at Macquarie say it has only a 2 percent share of a “highly fragmented” global market and they expect it to grow quickly in emerging markets and the United States.
